Outcomes Are Missing.

McKinsey has one. BCG has one. Gartner has one. Deloitte, Accenture, and Carnegie Mellon just launched another. You can’t throw a stone in the consulting world without hitting an AI readiness framework.

And yet: only 1% of organizations have mature AI strategies (McKinsey). Only 5% are “AI future-built” (BCG).

The frameworks are everywhere. The outcomes are not.

Here’s the dirty secret: most AI readiness models are input-focused, not outcome-focused. They measure whether you have data governance policies, whether leadership has a strategy document, whether your stack supports model deployment. Score high and you can declare yourself “AI ready.”

You can also score perfectly on readiness while delivering zero business impact. Most organizations do exactly that.

I’ve watched this play out across dozens of SMB deployments. A business gets a readiness assessment, receives a slide deck full of maturity scores and gap analyses, and ends up with a prettier version of paralysis. They know what they lack. They still don’t know what to do Monday morning.

Traditional readiness frameworks were designed for enterprise IT, environments with dedicated data teams, compliance officers, and multi-year budgets. They measure infrastructure presence. They don’t measure results.

An SMB owner doesn’t need a data maturity score. They need to know which workflow to automate first, what “done” looks like, and how to measure whether AI is saving time or creating new work.

74% of enterprise AI deployments get rolled back, not because the technology fails, but because governance and readiness weren’t built in from day one.

What the market needs isn’t another framework. It’s an operating model that asks “what business result are we targeting?” before it asks “what’s your data maturity level?”

Readiness without outcomes is just a prettier way of staying stuck.

McKinsey has one.
